How BMCG Helped a Large Consumer Goods Manufacturer Streamline Customer Returns With SAP S/4HANA

Apparel and footwear businesses manage returns across customers, stores, distributors, warehouses, quality teams, and finance. When returns are handled through emails, spreadsheets, and disconnected processes, businesses can lose visibility into return status, delay credits, and create inventory discrepancies.
BMCG helped a large FMCG manufacturer redesign its end-to-end returns process inside SAP S/4HANA, connecting customer service, warehouse operations, quality inspection, and finance through a standardized and automated workflow.

The Challenge

The organization managed returns across a pan-India distribution network, with products returned for reasons including damaged goods, delivery errors, excess stock, expired inventory, and quality complaints. The process was largely manual, with return requests handled through emails and WhatsApp.
There was no standardized return authorization process or audit trail across regions. Customers and internal teams also had limited visibility into return status, making it difficult to track where a return stood in the process.
Credit memo creation was handled manually, resulting in a 10-day lag between return approval and credit settlement and a 12% error rate. Returned goods were also not consistently categorized when received, leading to inventory discrepancies and reducing inventory accuracy to 82%.

The SAP Solution

BMCG designed and implemented an end-to-end returns management process inside SAP S/4HANA, connecting customer service, warehouse operations, quality management, and finance into one standardized workflow.
The solution automated return request creation with original order and billing references, return order validation and approval, inbound return delivery, goods receipt, quality inspection, and credit memo processing.
BMCG also configured separate inventory categories for saleable, damaged, inspection, and scrap stock. SAP QM integration supported inspection lot creation, defect recording, and acceptance or rejection decisions.
Automated credit memo processing was configured to generate the required financial documents after return approval, removing manual settlement steps and improving processing accuracy.
